Not in new leads, in the ones you already paid for and then stopped calling.<\/p>\n<p>The instinct in 2026 is to point an AI at that pile and let it work. That is where most agencies lose money. AI does not repair a broken follow-up process, it just runs the broken process faster. If your database is a mess, your AI agent will contact the same person three times, message people who never agreed to be contacted, and call someone who closed on a house eight months ago. Then you will tell everyone that AI does not work for real estate.<\/p>\n<p>AI works fine. The problem is what you are feeding it.<\/p>\n<p>The sequence I run with every agency before installing anything has three steps. Audit the database, clean it and put a follow-up system on top, then let the AI use it. What percentage of your leads have been contacted more than three times?<\/p>\n<p>If it is under 30%, keep reading. Most of the agencies I look at come in somewhere between 10% and 20%.<\/p>\n<p>That number matters because of how these decisions actually get made. A lead who went quiet usually did not disappear. They bought, with the agent who followed up a fourth, fifth and sixth time. <a href=\"https:\/\/www.realgeeks.com\/blog\/old-real-estate-leads\" target=\"_blank\" rel=\"noopener\">InsideSales research cited by Real Geeks<\/a> puts it at 27% of sales needing five or more contacts before they close. My own number from working inside agency databases is higher, closer to six touches, and almost nobody I audit gets that far.<\/p>\n<p>Meanwhile the same agency is paying $3,000 a month for new leads. That is the part I find hard to watch. You are renting fresh attention every month while the attention you already bought sits in a database nobody opens.<\/p>\n\n<h2><span class=\"ez-toc-section\" id=\"What_a_messy_CRM_actually_looks_like\"><\/span>What a messy CRM actually looks like<span class=\"ez-toc-section-end\"><\/span><\/h2>\n<p>When people hear &#8220;messy CRM&#8221; they picture a spreadsheet with typos and missing phone numbers. That is not the problem. There are four specific failures, and each one becomes a different kind of expensive the moment you automate on top of it.<\/p>\n<h3><span class=\"ez-toc-section\" id=\"Duplicate_records\"><\/span>Duplicate records<span class=\"ez-toc-section-end\"><\/span><\/h3>\n<p>The same person came in from Zillow, then filled in a Meta lead form, then arrived again as a referral. Three records, one human being. Give that to an AI and the human gets contacted three times in a week by what looks like three separate systems. At that point you are not running a campaign, you are harassing a prospect, and it is your name on it.<\/p>\n<h3><span class=\"ez-toc-section\" id=\"No_consent_trail\"><\/span>No consent trail<span class=\"ez-toc-section-end\"><\/span><\/h3>\n<p>Nothing on the record says whether this person agreed to be called or texted. A human agent hesitates before dialling a number that feels off. An AI has no such hesitation. That is how an automated follow-up campaign turns into a legal problem instead of a pipeline.<\/p>\n<h3><span class=\"ez-toc-section\" id=\"No_closed_lost_status\"><\/span>No closed lost status<span class=\"ez-toc-section-end\"><\/span><\/h3>\n<p>You spoke to someone eight months ago, they bought elsewhere, and nobody went back into the CRM to update the record. Now your AI calls them about their home search. You look like the agency that has no idea what is going on, and word travels in local markets.<\/p>\n<h3><span class=\"ez-toc-section\" id=\"No_real_notes\"><\/span>No real notes<span class=\"ez-toc-section-end\"><\/span><\/h3>\n<p>The context is sitting in a call recording nobody transcribed, or in three words that only the agent who typed them can decode. An AI cannot do anything useful with &#8220;warm, maybe spring?&#8221; It either invents context that was never there or it produces something so generic that the lead ignores it.<\/p>\n<p>All four of these stay invisible while a human is doing the follow-up, because a human fills the gaps without thinking about it. Automation is what turns them into a cost.<\/p>\n\n<h2><span class=\"ez-toc-section\" id=\"Step_one_audit_the_last_twelve_months\"><\/span>Step one, audit the last twelve months<span class=\"ez-toc-section-end\"><\/span><\/h2>\n<p>Export every lead from the past twelve months. Not the last quarter. Twelve months, because timelines in this business are long and a &#8220;not right now&#8221; from last October is a live conversation this spring.<\/p>\n<p>Then go through the export and answer five questions on each record:<\/p>\n<ul><li>Is this a duplicate of another record in the file?<\/li><li>Is there enough context here to write a message that does not sound like a template?<\/li><li>Did this person already buy or sell?<\/li><li>Did they agree to be contacted again?<\/li><li>Did they go quiet after one single touch, or did somebody actually work them?<\/li><\/ul>\n<p>The last question matters more than people expect. A lead who was contacted once and then abandoned was never really a dead lead. It was an untouched one.<\/p>\n<p>Skip this step and you are not automating your follow-up, you are automating your liability.<\/p>\n<p>What comes out the other side usually surprises the owner. In a typical agency database I pull somewhere between 300 and 400 leads that are still warm, still in market, and still legitimately contactable. Those are prospects you have already paid for.<\/p>\n\n<h2><span class=\"ez-toc-section\" id=\"Step_two_clean_it_and_build_the_system\"><\/span>Step two, clean it and build the system<span class=\"ez-toc-section-end\"><\/span><\/h2>\n<p>Start with the cleaning.<\/p>\n<p>Merge every duplicate into one record that carries the full history from all of them. Mark everyone who opted out, asked not to be contacted, or is clearly out of market, and exclude those permanently rather than &#8220;for now&#8221;. Mark everyone who already transacted as closed lost or closed won, with the date, so the record stops lying to you.<\/p>\n<p>Whatever is left is your warm list. Five touches across 30 days:<\/p>\n<p><strong>Day 1.<\/strong> Re-open the conversation. Reference the specific thing they were looking at last time. No pitch in this one.<\/p>\n<p><strong>Day 3.<\/strong> Send something useful that ties to their status and their area. A new listing, a price movement, a rate change.<\/p>\n<p><strong>Day 5.<\/strong> One direct question about their timeline. Keep it short enough to answer with a sentence.<\/p>\n<p><strong>Day 15.<\/strong> A market update relevant to their budget band.<\/p>\n<p><strong>Day 30.<\/strong> The clean close. Ask whether they are still looking or whether you should close their file.<\/p>\n<p>That last message does two jobs. It converts the people sitting on the fence, and it gives you an honest reason to archive everyone else.<\/p>\n<p>Run this sequence manually, with no AI involved at all, and you will typically revive between 10% and 20% of the list. I want to be clear about that, because it is the point of the whole article. The system is what produces the money. The AI only removes you from having to run it.<\/p>\n\n<h2><span class=\"ez-toc-section\" id=\"Step_three_now_install_the_AI\"><\/span>Step three, now install the AI<span class=\"ez-toc-section-end\"><\/span><\/h2>\n<p>Once the database is clean and the sequence exists, the AI has something safe to operate on. It contacts only people who agreed to be contacted. It uses context that is actually in the record. It qualifies the replies, answers the obvious questions, and books the meeting.<\/p>\n<p>It does that while you are at a showing, while you are calling new leads, and while you are asleep.<\/p>\n<p>This is the version of AI that makes money, and the reason it works has nothing to do with which model you picked. You gave it a database that cannot embarrass you.<\/p>\n\n<h2><span class=\"ez-toc-section\" id=\"What_this_is_worth_in_real_numbers\"><\/span>What this is worth in real numbers<span class=\"ez-toc-section-end\"><\/span><\/h2>\n<p>Take your average commission. For most agencies I work with that sits around $10,000. Revive 10% of 350 warm leads, convert a portion of those, and run the arithmetic on your own figures before you spend another $3,000 on lead flow next month.<\/p>\n<p>I should be honest about where my ranges come from. The 300 to 400 warm leads and the 10% to 20% revival rate are what I see across the agencies I have done this with. Your database will behave differently depending on your lead sources, how old the records are, and how disciplined your agents were about notes. Build your own baseline in the first 30 days and compare cost per appointment against what you currently pay for new leads. Consent rules vary by jurisdiction and the downside is a legal problem rather than a lost deal.
